Everyone is waiting for the next big model drop. We tell ourselves that once GPT-6 or Claude 5 Opus arrives, then our agents will finally stop getting stuck in loops or hallucinating widely inaccurate innovative solutions.
But after spending the last few months deep in the trenches of agentic workflows, I’ve started to realize something uncomfortable: the intelligence of the model is no longer the bottleneck.
The bottleneck is the map we give them.
It’s the domain model.
The “Smart Intern” Problem
Imagine you hire the smartest graduate from a top university. They have a PhD, they’ve read every book in the library, and they can process information faster than anyone you’ve ever met.
You sit them down at a desk on Day 1 and say: “Go handle that client issue in the legacy system.”
They will fail. Not because they aren’t smart—but because they don’t know your business. They don’t know that “Client A” has a special grandfathered pricing agreement, or that you can’t refund a transaction after 5 PM on a Friday because the batch job will crash, or that the “Active” status in the database actually means “Pending Cancellation” for historical reasons.
This is exactly where we are with LLMs. We are dropping genius interns into our messy, unstructured data swamps and expecting them to perform like senior engineers.
We try to fix this with RAG (Retrieval Augmented Generation), throwing chunks of text documents at them. But that’s like handing the intern a stack of random PDFs and saying, “figure it out.”
Enter the Ontology
This is where companies like Palantir are quietly eating everyone’s lunch. They aren’t just building better prompts; they are building Ontologies.
In the context of something like Palantir’s AIP (Artificial Intelligence Platform), an ontology isn’t just a database schema. It’s a digital twin of your organization. It maps not just data, but concepts and actions.
It doesn’t just store “Customer ID 123.” It understands that a Customer is an entity that has Orders, can be Churned, and triggers specific allowed Actions (like “Send Promo” or “Reset Password”).
When an agent operates inside an ontology, it isn’t guessing relationships based on statistical probability (which is what LLMs do). It is traversing a deterministic graph of rules that you defined.
Why Semantic Layers Win
The reason your agentic workflow feels fragile is likely because you are asking the LLM to do two distinct things at once:
- Reasoning: Planning, conversing, and making decisions.
- Knowledge Management: Remembering business rules, database schemas, and organizational context.
LLMs are brilliant at the first. They are notoriously slippery at the second.
When you strip the “Knowledge Management” burden away from the LLM and encode it into a semantic layer or knowledge graph, the agent suddenly becomes competent.
Instead of asking the LLM to “figure out which customers are at risk based on these 50 JSON files,” you build a semantic definition of “At Risk” into your domain model. The agent simply queries that state.
The heavy lifting moves from probabilistic inference (guessing) to deterministic lookup (knowing).
The Future of “Context Engineering”
We talk a lot about “Prompt Engineering,” but the real alpha in the next few years will be in Context Engineering.
This means doing the hard, unsexy work of defining your business logic in a way a machine can understand without ambiguity. It means moving beyond vector databases—which are essentially just fancy search engines—towards knowledge graphs that encode meaning.
If you are building agents, stop worrying about whether Gemini is 2% better than GPT-5 on a benchmark.
Start worrying about whether your agent actually understands what a “Product” is in your system, or if it’s just predicting the next token.
The companies that win won’t be the ones with the smartest models. They will be the ones who have taken the time to teach the computer the rules of the game.
